Rolling Out an AI Interviewer: The 2026 Implementation Playbook

Post-procurement implementation is the actual failure point for AI interviewer deployments. Nobody writes about it. This guide covers the six phases from pre-procurement legal sign-off to scale, plus an 8-mistake list and a 30-60-90-day checklist. Last verified April 2026.

Why AI Interviewer Rollouts Fail

Most AI interviewer deployments that underperform do so for one of three reasons, none of which are product quality issues:

Recruiter non-adoption

Recruiters quietly stop using the AI interviewer and revert to phone screens. The tool sits in the stack, paying its annual fee, generating no value.

Candidate complaints escalate

Candidates flag the AI interview experience to the hiring manager, glassdoor, or LinkedIn. Pressure from the business forces a rollback.

Legal sign-off mid-rollout

Employment counsel discovers the AEDT, AIVIA, or EU AI Act obligation after the tool is live. The rollout halts for legal review; credibility is damaged internally.

The Six Phases

Phase 0: Pre-Procurement Legal Sign-Off

Engage employment counsel before signing the MSA. Not after. The legal review at this stage takes 1-2 weeks and prevents the 6-week rollout halt that happens when legal discovers the AEDT obligation post-signature.

Confirm which jurisdictions you hire for. NYC, Illinois, Colorado, EU, UK: each has different obligations. Give counsel the full list of hiring jurisdictions.

Contract clauses to negotiate: bias-audit right (your independent right to audit the vendor), data portability on exit, vendor indemnification on bias claims (expect vendor resistance; document the absence), candidate data deletion terms, integration maintenance SLA.

Request the vendor's current AEDT bias audit and EU AI Act conformity documentation before signing. A vendor that can't produce these documents before signing raises a procurement risk flag.

Phase 1: Pilot Design

Single role family, single business unit, single location cluster. Four to six week window. Running the pilot at too broad a scope makes it impossible to troubleshoot problems cleanly.

Control group: if hire volume allows, run 50% of candidates through the AI interviewer and 50% through the existing phone-screen process. Compare time-to-hire, quality-of-hire (90-day performance), and candidate NPS across the two groups.

Define success criteria before the pilot starts, in writing: minimum recruiter adoption rate (85%+), maximum candidate drop-off rate at the AI interview step (5% above baseline), candidate NPS above a threshold, time-to-hire reduction target.

Sample size math: you need at least 30-50 completed AI interviews per role family to have a statistically meaningful bias-audit result. If your pilot volume is below that, extend the timeline.

Phase 2: Recruiter Enablement

Two-hour live training session per recruiter cohort (max 12 per session). Cover: the AI interface, how scores are calculated (at a high level), how to weight the AI score alongside other signals, when to override, how to handle candidate questions about the AI.

Side-by-side workflow demo: show recruiters exactly what changes in their day. Emphasise what they no longer have to do (manual screening calls), not what the AI is doing instead of them.

Weekly office-hours for the first 4 weeks post-launch. One hour per week where recruiters can bring questions and problems.

The narrative matters. "We are deploying an AI interviewer" reads as threat. "We are freeing you from scheduling 50 phone screens per week so you can spend your time on relationships and offers" reads as help. Brief your hiring manager community with the same framing.

Phase 3: Candidate Communication

Draft the candidate notice per your jurisdiction requirements. At minimum: what the AI assesses, what data it collects, retention policy, accommodation process. For NYC: 10-business-day notice required. For Illinois: consent and disclosure. For EU: Article 26(11) of the EU AI Act.

Accommodation path: every candidate must have an alternative if they decline the AI interview. This is legally required in some jurisdictions and good practice in all. The alternative can be a phone screen with a recruiter; it does not have to be equivalent to the AI interview in depth.

Candidate FAQ template: 10 questions candidates will ask. Publish it on the career site job posting or provide to recruiters for candidate queries. Reduces recruiter load; prevents candidate confusion from escalating.

Testing: have 5-10 internal volunteers complete the AI interview from the candidate side before launch. Their feedback on the experience is the most valuable pre-launch input you will receive.

Phase 4: ATS Integration

Verify the integration in a staging environment before going live. Confirm: candidate auto-push from ATS to AI interviewer, interview-complete webhook from AI interviewer back to ATS, scorecard ingestion into the ATS candidate profile, video-URL attachment in the ATS (for async video platforms), status update sync (in-progress, completed, withdrawn).

Rollback plan: if the integration breaks post-launch, what is the manual fallback? Document it. Ensure the vendor's integration SLA is in the contract.

Reporting: configure your ATS or the AI interviewer dashboard to export weekly completion rates, score distributions, and demographic summaries (for your ongoing bias monitoring obligation).

Phase 5: Measurement

Weekly: AI interview completion rate (target: 70-80% of invited candidates complete), recruiter usage rate (target: 100% of in-scope requisitions using the AI step).

Monthly: time-to-hire for AI-screened cohort vs baseline, candidate NPS for AI interview step (most vendors provide this), recruiter NPS on the tool.

Quarterly: quality-of-hire review for AI-screened vs control cohort (90-day performance ratings, 180-day retention), disparate-impact monitoring (selection rates by demographic group, 4/5ths rule check).

Annual: AEDT bias audit (if in NYC or if you have committed to annual auditing), EU AI Act conformity re-check with vendor, vendor contract performance review.

Phase 6: Scale

Scaling gates: pilot success criteria met (all of them, not just the easy ones), recruiter NPS above threshold, candidate complaint rate below threshold, legal re-review signed off.

Scaling sequence: add role families before adding geographies. It is easier to troubleshoot a new role type than a new country. EU expansion requires EU AI Act compliance documentation; US state expansion requires state-law review.

Ongoing AEDT calendar: if you expanded to NYC after the pilot, the annual AEDT audit requirement starts from first NYC use, not from pilot launch.

8 Common Implementation Mistakes

Skipping legal sign-off before deployment. The $500/day NYC AEDT penalty and the EU AI Act penalties make this an existential risk for large deployments.

Rolling out before the ATS integration is solid. Broken integration means manual CSV exports from day one; recruiter adoption evaporates in week two.

No alternative assessment path for candidates who decline the AI interview. Required in some jurisdictions; a candidate experience risk everywhere.

Over-promising time-to-hire reduction to the business. 30-40% vendor claims are achievable only with excellent change management. Set internal expectations at 15-20% and let reality exceed them.

Using the AI score as the sole decision input. Good AI interviewers are a screen, not a decision. Train recruiters on how to weight AI scores alongside ATS history, references, and hiring-manager input.

Not training hiring managers on how to interpret AI output. When a hiring manager asks "why was this candidate declined?" and the recruiter can only say "the AI said so," the AI interviewer loses executive sponsorship.

Not tracking candidate drop-off at the AI interview step. If 30% of invited candidates don't complete the AI interview, that is a signal about the candidate experience or the communication quality, not a static baseline.

Not measuring quality-of-hire on AI-screened cohorts. ROI depends on hire quality, not just speed. A 90-day performance review comparison between AI-screened and non-AI-screened hires is the most valuable data you can generate.
